Lesson 174 — Advanced
Staying current without chasing hype
Har hafte naya model, naya framework, naya daava. Interview mein "how do you stay current?" ka sawaal aksar ye test karta hai ki tum trends rat-te ho ya unhe evaluate karne ka process rakhte ho. Is lesson mein tum ek defensible process seekhoge: naye model ko production model se replace karne se pehle ka poora raasta (benchmarks → shortlist → custom evals → cost/latency → controlled rollout), hype aur asli capability change ka farq, aur ek interview answer jo sirf tool list nahi hai.
Hype aur capability change ka farq
Kya hai?
Ek defensible process matlab: har naye cheez pe ek fixed sawaal-series — kya badla, kya mere kaam ke liye matlab rakhta hai, kaise prove karunga, kab ship karunga. Social-media consensus isi process ka replacement hai, jo interview mein dikh jaata hai.
Kab kaam aata hai?
Jab koi naya model/ framework launch ho, jab vendor "ab sab khatam" bole, aur jab interviewer poochhe "naya model aaya — kya karoge?" Uska seedha jawab process hona chahiye, excitement nahi.
Kahan milta hai?
Model migration decisions, tech-stack reviews, architecture discussions, aur wo hafte-waali team discussions jahan koi banda "ye dekho, sab badal gaya" bolta hai.
Filter ka mechanism simple hai: capability change dekho, marketing nahi. Do sawaal — "kya wo mera existing bottleneck solve karta hai (cost, latency, quality, context)?" aur "kya iska asar mere apne eval set pe dikhega?" Agar dono jawab na ho toh wo news hai, action nahi.
Naya model evaluate karna — benchmarks se rollout tak
evaluation chain (replace karne se pehle):
1. benchmarks -> capability ceiling ka rough idea (directional, decision NAHI)
2. shortlist -> 2-3 models jo ceiling + constraints (privacy, context, price) match kare
3. custom evals -> APNA golden set chalao — wahi set jo production ke liye hai
4. cost/latency -> per-query cost + p95 latency apne traffic pattern pe measure
5. controlled rollout -> canary: chhota traffic share, guardrails, rollback plan ready
rule: benchmark score kabhi decision nahi, shortlist ka input hai — decision apne eval set deta hai
- Benchmarks ka kaam: direction dikhana. Public benchmarks saturation, contamination aur task-mismatch se jhooth bol sakte hain — isliye sirf shortlist filter.
- Custom evals ka kaam: asli decision. Apne queries, apne error cases, apne success criteria — yahin farq dikhta hai jo benchmark pe kabhi nahi dikhega.
- Cost/latency ka kaam: apne traffic pattern pe. Chhote eval pe sasta lagna aur production peak pe sasta hona alag baatein hain.
- Controlled rollout ka kaam: risk ko chhota rakhna. Canary traffic, A/B guardrails, rollback command pehle test — "ekdum se sab" kabhi nahi.
Replace karna ya nahi — production ka decision
production model replace decision:
pehle -> kya current model actually dard de raha hai? (cost, quality, latency)
naaplo -> current config ka baseline: eval score + cost/query + p95
compare -> challenger ko isi baseline pe rakho (same wrapper, same prompts)
decide -> sirf tab jab 3 mein se 2 axes clearly better hon + rollback ready
migrate -> traffic shift staged (canary -> 25 -> 50 -> 100), har step pe metrics
yaad rakho: prompt/wrapper upgrade aksar naye model ka sabse sasta "migration" hai
- Baseline pehle: bina current ke number ke challenger ka score kuchh nahi kehta. Pehle purane ka score likho, phir naya chalao.
- Same wrapper: prompts, templates, retries sab same rakho — warna farq model ka hai ya wrapper ka, pata hi nahi chalega.
- 2 of 3 axes: cost, quality, latency — teeno mein se do pe clear jeet ho toh migration ka case. Ek pe jeet = preference, decision nahi.
- Rollback command pehle test karo: migration se pehle wapas ka raasta dry-run — rollback plan test kiya hua hona chahiye, likha hua nahi.
"How do you stay current?" ka strong answer
dialogue (strong answer ka frame — tumhara content daalo):
I: "GenAI mein kaise current rehte ho?"
A: "Ek fixed process hai. Official release notes + research blogs se signals
leta hoon, phir unhe apne 2-3 real workflows pe map karta hoon:
kya ye mera cost/quality/latency bottleneck chhoo bhi raha hai.
Agar haan, toh apne golden eval set pe chalata hoon — benchmarks
shortlist ke liye hain, decision mere eval set deta hai. Aur jo genuinely
valuable lage, usko canary rollout se hi laata hoon, rollback plan ke saath."
kyon chalta hai: process + evidence + restraint — teeno dikh gaye, tool list nahi
- Source batao, count nahi: official blogs/docs, release notes, kuchh curated research — sources bolo, "sab follow karta hoon" mat bolo.
- Map to your work: "main apne workflows pe map karta hoon" — ye line interview ko dikhati hai ki trend tumhare kaam se juda hai, Twitter se nahi.
- Ek example ready rakho: ek naya model/tool jo tumne evaluate kiya, reject ya accept — poora chain ke saath. Ye story hi answer ko zinda kar deti hai.
- Reject ka example bhi rakho: "ye hype tha, kyunki hamare eval pe farq zero tha" — ye line process ko sachchi dikhata hai.
Exercise
Question: Naya model replace karne se pehle kaunsa set chalate hain — public benchmark ya apna custom eval?
Question: Evaluation chain mein benchmark ka kya kaam hai — decision ya shortlist?
Question: Controlled rollout ka chhota traffic share wala stage kya kehlata hai? (ek shabd)
Question: Replace decision mein kitne axes (cost, quality, latency) pe clear jeet chahiye? Sirf number daalo.
Question: "How do you stay current?" ka answer source bataane se better kya hai — process ya tool list?
Common mistakes
- Benchmark scores ko final maanna: Public benchmarks contamination aur saturation se jhooth bol sakte hain. Fix: benchmarks sirf shortlist ke liye; decision hamesha apne custom eval set pe.
- Naya aaya turant migrate: Bina baseline, bina canary — purana setup bhi theek chal raha tha. Fix: baseline naapo, 2 of 3 axes pe jeet chahiye, rollout staged.
- Infrastructure changes ignore karna: Sirf model capability dekhte ho par naye serving stack, pricing ya context limits ka asar nahi. Fix: cost/latency apne traffic pattern pe measure karo, marketing page pe nahi.
- Stay-current answer mein tool list ratna: Sirf tool list bolna — "maine X, Y, Z follow kiya" — koi bhi bol sakta hai. Fix: process + ek real evaluate-kiya example + ek reject example, teeno ke saath.
EMI plan (canary) -> 5% traffic, guardrails, rollback plan ready
full purchase -> 25 -> 50 -> 100, har step pe meter dekho
purani scooter -> abhi bhi khadi hai (rollback) jab tak nayi prove na ho- Q: Naya model aaya — kya karoge? — Benchmarks se shortlist, apne golden eval set pe compare, cost/latency apne traffic pe, phir staged canary with rollback. Ek bhi step skip nahi.
- Q: Benchmark scores pe decision kyun nahi? — Contamination, saturation aur task mismatch; wo shortlist ka input hain, decision apna eval set deta hai.
- Q: Replace kaise karoge? — Baseline naapo, same wrapper pe challenger chalao, 2 of 3 axes (cost/quality/latency) pe clear jeet, staged rollout with tested rollback.
- Q: "How do you stay current?" — Process batao: curated sources → apne workflows pe map → custom eval → canary. Ek evaluate-kiya example aur ek reject example ke saath.
- Q: Kab migrate nahi karna? — Jab current model dard de hi nahi raha, ya challenger sirf ek axis pe jeetta ho, ya rollback ka raasta test nahi hua. Restraint bhi signal hai.
Evaluation ka process ready — ab tum har launch hype ka jawab ek chain se de sakte ho. Agla lesson — Project & Portfolio Defense — mein ye same judging skills apne projects pe lagaoge, jab interviewer unhe cheelegega.
